The ZCI Five Steps to Organizational Effectiveness

Step One

ZCI Consulting, LLC has patented a targeted set of 20 interview questions over the past twenty years guaranteed to uncover the “White Elephants” that are holding back the growth of your company or agency.  We abide by Franklin Covey’s First Principal, “Seek First to Understand”
Other consulting firms come in, look at your work processes, and try to sell you programs or IT solutions to “fix” your business.  ZCI Consultants work from the “Inside Out”.  We first look internally, to seek out the reasons behind the concerns that you have for your business or agency.  We conduct a cross-functional survey of your leadership team and associates to get their confidential opinions in eleven areas that are critical to the design and successful implementation of any strategic change initiative:

Interviews are a minimum of four to six hours long depending on the interviewee, and bring out the deepest passions of your workforce. 
Afterwards, ZCI Consultants code the responses and break them down anonymously, in pie charts, and objectively present them to Senior Management and/or the Board of Directors.
ZCI produces three reports for your company:

Survey Analysis/Graphical Appendix
Survey Analysis Executive Summary/Graphical Appendix
The Executive Summary provides leadership with a realistic portrait of the “Current State” of their organization and its’ readiness for change.  The “White Elephants” are exposed in a professional, non-threatening manner and an agenda is set to deal with them by priority, step-by-step, until they are alleviated, and the organization is ready to move on.

Step Two

Your leadership steps up, armed with the facts and opinions of current staff, to face the new set of competencies needed to break down current barriers and leap to the “Future State” of your organization. ZCI Consultants then facilitate a SWOT Analysis and Action Plan for leadership.  This results in a realistic strategic plan to get the current staff prepared for “Controlled Growth and Planned Change”.
Meanwhile, your entire workforce is engaged in a team-building exercise based on the learning styles of your team members, as identified by ZCI during Step One.  The exercise is based on current adult learning theory and will be designed to teach visually, through computer interactivity, hands-on, by written word, and/or auditory messaging.  At the end of this four hour exercise, Leadership will be presented with two more important keys to future workforce planning: a comprehensive Communications Work Flow Analysis and a Process Work Flow Analysis.

Step Three

At this stage, your entire workforce is actively engaged in creating the change themselves.  They begin to own it and focus on how their jobs may change and what competencies will be needed for the new organization.  ZCI Consultants guide them through this process by teaching them how to write accurate job descriptions for themselves and prospective new employees that may need to join their team based on a “Gap Analysis” conducted by a certified Lominger® Career Coach.  They are beginning to get excited about the change and how it will make their work lives better, focusing on Performance Management and Career Development rather than Performance Evaluations, and easing the fear of organizational change.

Step Four

By Step Four, the concepts behind Organizational Effectiveness are instilled in the organizational mentality of your current workforce.  ZCI Consultants will offer recommendations for a new organizational chart, based on research gathered from Steps 1 – 3.  Having been involved in analyzing the current Process and Communications Work Flow Analysis of the organization, Leadership and Associates learn the interdependence of their positions in the company and become mindful of how everything they do, and everyone, inside the company and outside customers, vendors and constituents are impacted by their performance on the job.  The concept of “Pay for Performance” is introduced to employees, and Leadership focuses on Organizational, Functional, Team and Individual Performance Incentives based on a realistic budget.
By Stage Four, your team is deep into the journey of “ZCI Organizational Self-Discovery”.  They have thought about what they do and who they interact with to do their jobs. It is now time to learn if they are conducting their work efficiently, legally, and productively.  ZCI Consultants introduce a new checklist in Stage Four.  It is the ZCI Diagnostic Assessment of 107 “Best Practices” covering Operations, Human Resources, Finance, IT, Non-Profit or For-Profit Sarbanes-Oxley Compliance, Grant Oversight, Investor Risks and Corporate Identity. Leaders responsible for oversight of these areas compare current company or agency practices against organizations that have adopted a Vision and Business Strategy that encourages Performance Management and Organizational Efficiency.  This often leads to updating old policies and procedures, making appropriate changes as needed. 
The concept of “Balanced Scorecard” is introduced and Leadership learns how to measure the productivity enhancements and ROI of all decisions made throughout the journey of “ZCI Organizational Self-Discovery”.  This is where the rubber hits the road, and the CEO can see how the  ZCI tools and processes are giving Leadership essential information to impact the bottom line and improve the way your company does business.  At ZCI, we do not come into your business and tell you how to run it.  We give you objective data about your organization and assist your Leadership in making changes that you determine make sense for your unique company, on time and under budget.

Step Five

Leadership is once again assembled for a day-long workshop to determine if the current Vision and Business Strategy of the company is appropriate for the new organization.  Sometimes the change can be so important that your company will determine that it needs a “New Face” to match its’ new image as a top performing company with a new attitude. Your company may want to change its’ logo, or re-vamp its’ website, create a new interactive intranet where employees can voice concerns directly to Human Resources, or get updated on their company policies and procedures or news.
